How to use it well
- Agree the goals and their weights at the start of the cycle, not at review time.
- Ask for evidence with every rating: a result, a piece of work or specific feedback.
- Collect a self rating first, so the conversation starts from both views.
- Calibrate: managers compare ratings across teams before they are shared.
- Pair every 1 or 2 with a development action and a date to review it.

What does a 1-5 performance rating scale mean?

Is a 3 out of 5 a bad rating?
No. On a well-calibrated scale, 3 means the person fully meets the expectations of the role. It should be the most common rating on a healthy team.
Why use a 5-point scale instead of a 3-point or 10-point one?
Five points separate strong and weak performance clearly without asking reviewers for false precision. A 3-point scale hides real differences; a 10-point scale invites inconsistent use between managers.
